Warehouse change · scope to go-live

From scope to go-live, we help your warehouse change land.

LogiSpex is the independent partner you bring in for a high-stakes warehouse change — a WMS integration to a new ERP, a new customer launch, a site or 3PL transition. We have no system to sell. We help shape the scope, guide your teams through their own design decisions, and orchestrate delivery from discovery through cutover and hypercare. You stay in control. Our focus is helping the change land while keeping your operation running.

The role we play

There's a missing seat in the room.

When a high-stakes warehouse change is underway, the buyer usually has every specialist in place — the SI, the vendors, the IT team — and still no single independent orchestrator helping them deliver together. That's the seat we fill.

  • Strategy firms

Produce the recommendation, the business case, the target operating model. Hand off before the work hits the floor.

  • System integrators

Configure the WMS, build the integrations, run go-live support. Scope around floor process and operational readiness.

  • Freelance project managers

Coordinate meetings and track actions. Rarely carry the cross-domain fluency to direct Ops, IT, EDI, and Solutions Design at once.

  • LogiSpex sits in the gap

The independent orchestrator who helps shape the scope, guides your teams through their own decisions, and helps run delivery through to go-live — working alongside your sponsor, who keeps the lead.

Why it works

Independent by design.

Three things make the difference — and all three come from being genuinely on your side of the table.

  • Independent — no system to sell

We don't sell a WMS, and we're not owned by or exclusive to any integrator. We have no product line to protect — so the scope and the solution are built around your operation, not our catalog.

  • We guide, your teams decide

We help shape the scope and guide the design, but your teams make their own calls. The solution sticks because your people own it — not because we imposed it.

  • Discovery through hypercare

We're involved from the first scoping conversation through cutover and stabilization — helping run the whole lifecycle, while ownership stays with you.

Engagements

Three triggers. One role.

We engage on three trigger types. The role we play across them is the same: help shape the scope, guide your teams, and orchestrate delivery alongside your internal sponsor.

Engagement 01
WMS Integration to a New ERP

"My anchor customer is moving to a new ERP. My WMS, EDI, and floor processes have to absorb it — and we can't afford to fall behind their timeline."

We help run the cross-functional delivery program alongside your internal sponsor. We translate between the customer's ERP team, the SI configuring the WMS, the EDI developers, your operations leadership, and the floor. We help map current and target-state WMS and EDI flows, help specify what each function must deliver, help build the cutover plan, and run the readiness drumbeat alongside your team.

Engagement structurePhased: Scoping → Delivery → Stabilization
Engagement 02
New Customer Onboarding

"We won a new customer. We have to land them in an existing facility — and bring them live without breaking the customers we already have."

We help run the onboarding program alongside the site GM and the customer-facing implementation lead — including helping stand up the operation inside a new or expanded facility footprint where required. We help evaluate slotting and layout requirements with your team or Solutions Design, help define floor process and SOPs, help specify WMS and EDI requirements for IT and your SI, help map the inventory migration plan, help sequence staff training, and run the go-live readiness drumbeat alongside your team.

Engagement 03
Site & Inventory Consolidation

"We're consolidating multiple sites into one, combining inventory across customers inside one facility, or moving an operation from one 3PL to another. If we break service to any customer during the move, we may lose them."

We help run the consolidation or transition program alongside the operations director or program sponsor — including helping stand up the operation inside a new or purpose-built facility, or moving it from one 3PL to another, where the engagement requires it. We help map the operational target state, help evaluate layout and flow with your team or Solutions Design, help specify WMS, EDI, and reporting changes for IT and your SI, help design the inventory migration plan and sequencing, and help build the cutover playbook customer-by-customer.

How we engage

Four phases. Defined scope. No surprises.

Every engagement follows the same structure. You see the scope and the engagement model for each phase before you commit.

Phase · 00

Discovery

A 45-minute conversation to understand the trigger, the deadline, the internal sponsor, and the gap we'd fill.

Complimentary
Phase · 01

Readiness

A joint readiness exercise alongside your sponsor: a high-level roadmap of the workstreams and key decisions across operations, systems, and vendors, a prioritized risk register with named owners, and a scope proposal for delivery. The detailed design and execution plan come later, in the delivery phase — shaped and decided by your team, with our guidance.

Short scoped engagement
Phase · 02

Delivery

We support day-to-day execution of the program across every specialist function. Monthly milestones. Weekly steering with your sponsor.

Core delivery phase
Phase · 03

Stabilization

Post-cutover support. We stay close while the operation stabilizes around the new state, helping resolve issues as they surface.

Optional · scoped engagement
Scope discipline

How we help — and what we deliberately don't.

Boutique firms only work when scope is clear. Here's the line, plainly.

How we help

  • Helping shape scope and the SOW from discovery onward
  • Guiding your teams through their own design and solution decisions
  • Orchestration across Operations, IT, Solutions Design, and your SI
  • Help mapping current and target-state WMS and EDI flows
  • Cutover planning, go-live, and hypercare alongside your team
  • Surfacing the decisions that need your authority

What we don't do

  • Sell, choose, or recommend a specific WMS or vendor
  • WMS configuration or development
  • EDI mapping or integration build
  • Testing, quality assurance, or ERP-side development
  • Racking, automation, or equipment installation
  • Hiring, staffing, or training delivery
  • Network design, S&OP, or demand planning
  • Step into your internal leadership or decision-making role
Evidence

A portfolio of changes that landed.

A selection of programs we've helped deliver across 3PL and in-house DC operations in the Americas and Europe.

3PL · Fashion · WMS / ERP Integration

WMS integration to a new ERP that helped the anchor customer reach its target go-live.

Helped run the WMS and EDI integration to the customer's new ERP alongside the 3PL's leadership team. In this engagement, the cutover came together in line with the customer's target go-live.

3PL · Fashion · Customer Onboarding

New customer onboarded into a live facility with approximately a 30% picking productivity gain in this engagement.

Helped integrate Solutions Design, IT, and floor operations. In this engagement, go-live was achieved on schedule with a more efficient process than the prior state.

Manufacturing · Consolidation

Multi-site consolidation into a purpose-built facility; in this engagement, production downtime was reduced from roughly 900 minutes to under 80 minutes per week.

Helped run the cross-functional program for the inbound and outbound recovery, plus the multi-warehouse transition into the new building.

3PL · Fashion · Peak Season Readiness

Carrier program transition put in place ahead of a peak shipping season — helping the benefits land during the highest-volume period.

Worked alongside operations and IT on a multi-route distribution program — roughly 8–10 routes serving up to 10 stores each — with the change in place before peak so the operation could capture the benefit when volume was highest.

3PL · Fashion · Inventory Consolidation

Physical and systematic warehouse consolidation into a single, larger inventory — positioned to deliver an estimated $200K–$400K in annual cost reduction.

Helped run the cross-functional change to combine separate inventories for multiple clients into one operationally simpler, more efficient state — the change that set up those savings to be realized over time.

Manufacturing · Consolidation Scoping

Established the as-is reality and a customer-side future state for a warehouse consolidation that hadn't been defined.

Mapped the as-is no one had captured, surfaced requirements that weren't clear, and guided strategic decisions on out-of-system processes. The future state was built through focused calls with the customer and shared with the 3PL to review before alignment — avoiding work that wasn't needed before solutioning began.

Examples are drawn from specific past engagements and are described to illustrate the kind of work we do. Figures are approximate, specific to each engagement, and in some cases reflect projected rather than realized results; outcomes depend on context, scope, and execution, and are not guaranteed or necessarily typical.
